How to Calculate a Tour's Break-Even Group Size (With a Real Giza Costing)

The quick answer

Break-even group size = fixed costs ÷ (price per traveller − variable cost per traveller), rounded up to the next whole traveller.

On our Giza Uncovered day tour [VERIFY: live URL] that works out as:

3,850 EGP ÷ 1,507 EGP = 2.55 → 3 travellers

Below three, the departure loses money. At three, it barely covers itself. That is why the number you actually set as a minimum should never be the break-even number itself — more on that below.

Fixed costs vs variable costs: the only distinction that matters

Every cost on a tour falls into one of two buckets:

  • Fixed (per departure): you pay it whether one person turns up or eight. The vehicle and driver, the guide's day fee.

  • Variable (per traveller): it rises with every seat you sell. Entrance tickets, the sales commission, card-processing fees.

Getting this split wrong is the most common reason operators misprice tours. A meal you pay for per head is variable. A boat you charter whole is fixed. The same item can be either, depending on how you buy it.

In accounting terms, price minus variable cost is the contribution margin: what each traveller contributes towards the fixed costs, and then towards profit. Break-even is simply the point where the contributions add up to the fixed costs (Investopedia's overview of break-even analysis covers the general theory).

A real costing: Giza Uncovered

These are the working figures for one Giza Uncovered departure, in Egyptian pounds. The retail price is €43, converted at 59 EGP to the euro. [VERIFY: current price, rate and cost lines before publishing]

  • Cost line: Vehicle and driver (14-seat van, full day) · Type: Fixed · EGP: 1,850

  • Cost line: Guide (Egyptologist, full day) · Type: Fixed · EGP: 2,000

  • Cost line: Total fixed costs · Type: — · EGP: 3,850

  • Cost line: Entrance ticket (Giza plateau) · Type: Variable · EGP: 700

  • Cost line: Sales commission (10% of price) · Type: Variable · EGP: 254

  • Cost line: Card-processing fee (about 3% of price) · Type: Variable · EGP: 76

  • Cost line: Total variable cost per traveller · Type: — · EGP: 1,030

  • Cost line: Price per traveller (€43 × 59) · Type: — · EGP: 2,537

  • Cost line: Contribution per traveller (2,537 − 1,030) · Type: — · EGP: 1,507

Entrance prices are set by the Ministry of Tourism and Antiquities and change periodically; always check the current rate on the official Egyptian monuments ticketing site before you cost a tour. [VERIFY: 700 EGP is the current Giza plateau foreign-adult ticket]

What happens at different group sizes

  • Travellers: 2 · Total contribution: 3,014 · Fixed costs: 3,850 · Result: −836 (loss) · Margin on revenue: —

  • Travellers: 3 · Total contribution: 4,521 · Fixed costs: 3,850 · Result: +671 · Margin on revenue: 8.8%

  • Travellers: 4 · Total contribution: 6,028 · Fixed costs: 3,850 · Result: +2,178 · Margin on revenue: 21.5%

  • Travellers: 6 · Total contribution: 9,042 · Fixed costs: 3,850 · Result: +5,192 · Margin on revenue: 34.1%

Notice how fast the picture changes. Each extra traveller adds the full 1,507 EGP of contribution, because the fixed costs have already been paid. The fourth traveller alone adds 1,507 EGP, more than double the entire profit at three.

Groups of seven and eight are a separate band on our rate card: the per-traveller price is lower and the driver's tip is larger, so run those numbers separately rather than extending this table.

Break-even is a floor, not a target

A departure at exactly break-even pays everyone's costs and leaves nothing for a no-show, a late refund, a ticket price rise or a heavier day than planned. Three travellers on Giza Uncovered leaves 671 EGP of headroom — one cancelled seat wipes it out and puts the day into loss.

That is why Sawa's minimum to run a departure is four, not three: break-even plus a buffer of one traveller. We call this the GoAhead point. [VERIFY: page exists and describes GoAhead at 4 and the departure guarantee]

If you run your own tours, set your minimum the same way: calculate break-even, round up, then add at least one traveller of safety margin.

Discounts: the arithmetic most operators get wrong

A discount does not come out of "profit". It comes out of contribution — and because commission and card fees are a percentage of the price, a discount of D reduces contribution by about 0.87 × D (the other 13% would have gone on commission and fees anyway).

Worked through on Giza Uncovered:

  • Price: 2,537 EGP · Discount: none · Contribution per traveller: 1,507 · Break-even group: 2.55 → 3

  • Price: 2,283 EGP · Discount: 10% · Contribution per traveller: 1,286 · Break-even group: 2.99 → 3 (only just)

  • Price: 2,030 EGP · Discount: 20% · Contribution per traveller: 1,066 · Break-even group: 3.61 → 4

A 20% discount moves break-even from three travellers to four — exactly the buffer you were relying on. Run a discount past that and your minimum group no longer protects you.

There is also a hard floor. With 700 EGP of entrance per head and 13% of price going on commission and fees, a seat priced below about 805 EGP loses money on its own before it contributes a single pound to the vehicle and guide. No promotion should ever take a seat below that line.

How to calculate break-even for any tour: five steps

  1. List every cost line for one departure. Vehicle, driver, guide, tickets, meals, commission, payment fees, tips you budget for.

  2. Mark each line fixed or variable. Ask one question: does this cost change if one more person books?

  3. Work out the contribution per traveller. Price minus all variable costs per traveller.

  4. Divide fixed costs by contribution and round up. That is your break-even group size.

  5. Set your minimum above it. Add at least one traveller of buffer, then check that your planned discounts do not erode it.

Multi-day tours and cruises

The same formula works, but the fixed/variable split shifts:

  • Cabins and hotel rooms booked per person are variable. If you buy Nile cruise cabins individually, they behave like entrance tickets.

  • A whole-boat charter is fixed. A chartered dahabiya costs the same with four guests or twelve, which pushes break-even much higher and makes the minimum group size critical.

  • Guide and transport across several days are fixed, so total them for the whole trip before dividing.

Run the calculation for the whole itinerary, not day by day: a profitable Cairo day does not rescue a loss-making charter.

How Sawa changes the maths for operators

Most operators cancel underfilled departures because two travellers on a day priced for six is a guaranteed loss. We wrote about the damage that does in why operators cancel underfilled departures.

Sawa is built so the operator never carries that risk. Using the same Giza Uncovered figures, with an illustrative 5% operator fee set on the product:

  • Operator entitlement at four travellers: (3,850 fixed + 700 × 4 tickets) × 1.05 = 6,982.5 EGP, paid in full.

  • Operator entitlement at two travellers: (3,850 + 700 × 2) × 1.05 = 5,512.5 EGP, still paid in full. Sawa's Minimum Departure Guarantee covers the shortfall, so the operator is never at a loss on a departure it accepted.

  • What is left for selling agencies: Sawa takes a 10% commission (payment costs come out of it). The remainder of revenue is a pool shared per traveller. At four travellers that is 10,148 − 6,982.5 − 1,014.8 = 2,150.7 EGP, or about 537.7 EGP per seat, paid to the agency that sold it.

A departure is confirmed once four deposits are paid, and groups are capped at eight; when a departure fills, a second independent departure opens the same day. You can see how the whole system works on How it works, browse upcoming departures, or join Sawa as an agency.

Every agency on Sawa is a licensed Egyptian travel company; you can verify any agency's licence, and we explain how to do the same check yourself in how to check an Egypt tour company is licensed.

Frequently asked questions

What is the break-even formula for a tour?
Fixed costs divided by contribution per traveller (price minus variable cost per traveller), rounded up to the next whole traveller.

Why round up instead of to the nearest number?
Because you cannot sell 2.55 travellers. At two you lose money; only at three do the contributions cover the fixed costs.

Should the minimum group size equal break-even?
No. Break-even leaves no room for no-shows, refunds or price changes. Set the minimum at least one traveller above it.

Are entrance tickets fixed or variable costs?
Variable. You pay them per person, so they rise with every seat sold.

How do discounts affect break-even?
A discount reduces contribution per traveller, so you need more travellers to cover the same fixed costs. A 20% discount on Giza Uncovered moves break-even from three to four.

Does exchange-rate movement change break-even?
Yes, if you price in euros and pay costs in Egyptian pounds. A weaker euro means fewer pounds per seat, lower contribution and a higher break-even. Recalculate whenever the rate moves meaningfully; the Central Bank of Egypt publishes official rates.

The short version

Separate fixed from variable costs. Divide fixed costs by contribution per traveller. Round up. Then set your minimum at least one traveller higher, and never discount a seat below its own variable cost.
